CEO coaching for foundersBrett Tanner coaches founders one-on-one when the company makes money but every real decision still lands on their desk. Brett spent more than 20 years in real estate, sold over $2 billion of it, and built teams and companies that run without him in the room. In coaching he sets up the meetings and numbers that let your business run without you, so your time goes into building what you own. It costs $36,000 a year and runs by phone and Zoom.

The situation, the way people put it when they go looking for help
I built this company and it makes good money. The problem is me. Every real decision still comes to my desk, and when I take a week off, things stall. I've hired good people, but they still wait on me. I want it running without me so I can spend my time building things I own.
Brett built his way out of that seat. His first hire was a part-time assistant he paid about $12 an hour for 20 hours a week, and today she runs his companies as CEO. He tells that story on Episode 8 of the podcast.
These are the systems Brett runs his own companies on. In coaching he sets them up in yours.
Brett runs every business on the same five. A Sunday night review with yourself, a weekly one-on-one with each direct report, a monthly financial review, a weekly Flash Report and one annual planning session.
Under 20 numbers you can scan in about a minute to find the problem or the opportunity. Clients send Brett theirs and he asks what they see. Once you can read it, each direct report gets a Flash Report of their own.
Every priority you hand off needs what Brett calls the ROD, meaning the resources, an agreed outcome and a deadline. Pay plans get the same look, so the people running the business are paid on the result you want.
One goal for the year, three priorities and the actions under each, on a single page. Every session ends with next steps, and the next one starts with whether you did them.
Brett once had a sales manager running his real estate sales business, which was doing about $100 million a year in sales. The manager earned a 5% override on everyone's production.
Every conversation Brett had with him was about spending more on leads. Brett wanted the opposite, the least money spent for the same profit. So he moved the manager's pay from the top line to the bottom line.
By Brett's telling, the next month they cut about $20,000 a month out of the budget. He didn't blame the manager for the old spending.
That is the work with founders. Once the people running the business are paid to decide the way you would, fewer decisions need to come to you.

Brett Tanner does. He is the founder of Be Wealthy and host of the Be Wealthy Podcast. His one-on-one CEO coaching is for founders whose company makes money but still runs through them.
Brett starts with structure. Put a short list of meetings on the calendar and protect them, track the business on a Flash Report of under 20 numbers, and hand off each priority with clear resources, an agreed outcome and a deadline. Then check that your pay plans reward the result you want, so your people decide the way you would.
Brett uses five. A Sunday night review with yourself, a weekly one-on-one with each direct report, a monthly financial review, a weekly Flash Report and one annual planning session. He walks through each one on Episode 46 of the Be Wealthy Podcast.
